Madrid has hundreds of digital marketing agencies, and choosing between them on a limited budget is one of those decisions where a small business has the least information and the most to lose. Here are the criteria I'd use — including the ones that work against me.

Warning signs that save half the meetings

They guarantee Google rankings. Nobody controls the algorithm. Anyone guaranteeing "first position" is either lying or planning to rank you for terms nobody searches so they can show a screenshot.

They don't ask about your business before quoting. If the first meeting presents a fixed package without asking your average ticket or where clients come from today, you're being sold the same thing as everyone else.

The price is suspiciously low. A €99/month pack covering SEO, social and advertising can't fund more than a couple of hours a month. Someone is putting in very little real work.

They create accounts in their own name. The most expensive trap in the industry. Your site, domain, ad account and Google profile need to be yours. If they belong to the provider, the day you part ways you start from zero.

They only show vanity metrics. A report full of impressions and reach that never mentions enquiries or sales avoids the important question.

What actually matters

They explain the why, not just the what. "We'll do SEO" says nothing. "You rank for informational searches instead of buying ones, so we'll build these pages" says something.

They talk about your real bottleneck, even when it costs them revenue. Often the problem isn't traffic — it's that the site doesn't convert or nobody answers the phone.

They measure through to the sale, not the form. The distinction is in cost per lead vs cost per customer.

They have verifiable cases, however small, and will let you speak to a client.

Freelance, agency or in-house in a Madrid context

In a city with this much supply, the choice between models matters more than in a small town, because real options of each type exist:

The questions I'd ask before signing

  1. Who owns the accounts and access?
  2. What happens if I leave? What do I take with me?
  3. Who exactly does the work?
  4. What will you show me monthly, and how often do we talk?
  5. What isn't included in this quote?
  6. What would you fix first if this were your business?

The last one is the most revealing. Someone who says "first sort your Google profile, it's free, then let's talk" is thinking about your business. Someone leading with the most expensive package isn't.

Why Madrid concentrates so many mediocre providers

It's the city with the most digital marketing supply in Spain, and that has a perverse effect: more competition between agencies to win clients means more pressure to promise impossible results just to close the contract. It isn't that Madrid has worse providers than other cities — it's that there are so many that the warning signs above show up more often simply by volume. Filtering carefully before the first meeting saves more time here than anywhere else.

A useful filter before the first meeting even happens

Before agreeing to a call, look at how the agency's own marketing behaves: does their site load fast, does their own advertising feel targeted or generic, do they answer enquiries quickly? An agency that can't get its own basics right rarely gets yours right either, and this check takes minutes compared to the hours a full sales process can consume before the same problems surface.

How to verify references without relying only on what the agency shows you

Any agency will show you its best cases, so asking for references isn't enough if you only trust the ones they choose to present. Ask to speak with a current client, not just a past one satisfied with a project that's already wrapped up — an ongoing relationship reveals far more about how they respond when something goes wrong. And search on your own, outside of what they show you, for whether that agency comes up in any Madrid business forum or group; comments not curated by the agency itself are usually the most honest data available before you sign.
